How to Lead a Complex Team Without Authority? Here's How I Did It.

Ideally, when managing a team, whether for a project, operation, or special assignment you should have official authority to make decisions and set priorities. But let's be real, that's not always the case.

In 2018, I was assigned to lead a project to recover an abandoned pump station and bring it online to increase pipeline production.

The challenge?

βœ… Multiple independent teams across engineering, procurement, and construction

βœ… No direct authority over most of them (some even had more authority than me!)

βœ… Tight deadlines and a highly technical scope, including revamping an old pump beyond its original design conditions

A textbook project execution? Not even close, I did not have a choice. But my response? "Let's do it."

How do you manage a team you can't control? With communication that drives action. But HOW? Well, I built a clear and structured communication process:

πŸ”Ή Clear and complete information about the project goals and metrics

πŸ”Ή Transparent sequencing of activities so everyone knew what came next

πŸ”Ή Immediate updates on executive decisions so no one was left guessing

πŸ”Ή Open space for team input allowing ideas and solutions to emerge

πŸ”Ή Public recognition of every milestone, no matter how small

πŸ”Ή Rapid conflict resolution to keep momentum going

The result?

πŸš€ Project completed

πŸš€ Pump station online

πŸš€ Production records achieved

More importantly, the team was engaged, motivated, and proud of what they accomplished. Despite the fragmented structure, they became a πŸ† CHAMPION πŸ† team.

Key Lessons:

1️⃣ Leadership is more about removing obstacles over giving mandates so teams can perform at their best.

2️⃣ Transparency matters, share the why behind decisions.

3️⃣ Help team members see the bigger mission and their impact.

4️⃣ Recognize achievements, big or small, progress fuels momentum.

At the end of the day, we're all human. And people gets engaged when they feel valued and aligned with a purpose.
